  1. Can you confirm their dates of employment and role?

  2. Did they take initiative, or did they need to be told what to do?

  3. How were they under pressure — during rushes or when things went sideways?

  4. Would you rehire them? Anything I should know that I haven't asked?

Tips

  • Keep it conversational, not interrogation-style

  • Listen for pauses and hedging — what they don't say matters

  • Enthusiasm on "would you rehire?" = green light; hesitation = red flag

  • If they hedge on #4, follow up: "any concerns I should be aware of?"
