Did they take initiative, or did they need to be told what to do?
How were they under pressure — during rushes or when things went sideways?
Would you rehire them? Anything I should know that I haven't asked?
Tips
Keep it conversational, not interrogation-style
Listen for pauses and hedging — what they don't say matters
Enthusiasm on "would you rehire?" = green light; hesitation = red flag
If they hedge on #4, follow up: "any concerns I should be aware of?"
